Provide Team Stability in the Face of Change
Management just announced another reorganization, and rumors are flying about downsizing. As project manager you’re concerned about how these changes will affect your current project. What can you do to manage the situation and minimize its impact? 

Begin with your project agreement. The project agreement is a guide for the team members, laying out everything clearly and keeping them grounded in what they are doing. Maintaining your project agreement during organizational change is an absolute essential if you want to ensure success. As the organizational changes occur, the project’s direction may change, the scope can increase or decrease, and project sponsors, stakeholders, customers, or even team members might change. 

As you determine how your project is evolving, it’s critical to incorporate the necessary changes into your project agreement. And as change continues within the organization, the team can and should go back to the project agreement to update it as necessary. This allows you and your team members to use the agreement to justify and/or explain – perhaps to new upper management or someone questioning the project team’s work – what you are doing, why you are doing it, how you are doing it, etc.

A second key role of the project manager during a time of change is to communicate effectively and often with project team members. Explain what you know about the changes and what they can expect as a result of them. Even if you don’t yet have all the answers, share what you know and give frequent updates as more information becomes available. Your project team members will appreciate receiving timely updates, and it will combat the rumors and anxiety that often surface in the absence of good communication. 

It is your responsibility as project manager to act as the stability agent for your team members. You can best do this by communicating how the organizational changes impact the project and making sure your project agreement reflects the most current organizational changes. In this way, team members will stay more focused on their project work and will know exactly what they are supposed to be doing. Change is inevitable, but knowing how to reduce its impact on your project team will ensure success in the long run.

When Organizations Change, How Do Team Members Respond?
While change is vital to business success, the Wharton School of the University of Pennsylvania says that researchers estimate only 20 to 50 percent of major corporate reengineering projects at Fortune 1000 companies have been successful. Why? Primarily because of “people issues.” So when a major change is announced in your organization, what are some of the thoughts that can distract and concern team members, and what can they do about them?

  • “Our team’s falling apart. People are leaving and others are joining, but I liked how the team was before. I don’t want to have to get used to working with new people.”

    Before assuming that it’s going to be an uphill battle, take time to get to know new team members outside of the project. Go to lunch or grab a bottle of water together to find out what talents he/she is bringing to the team. 

  • “Management’s changing us from a decentralized setup to a centralized one again (or vice versa), and that’s just ridiculous.”

    Maybe it’s not as ridiculous as you think. Ask your project manager to explain the reasons behind this change. Perhaps this restructuring makes sense in light of a changing marketplace.

  • “My job responsibilities have changed, and now I’m doing the work of three people. I don’t have time for this project.”

    Now’s the time to brush up on your time-management skills. More is expected of you, so be sure you’re getting the most out of your work hours. Automate processes to the extent possible, keep an organized work environment, and make sure to do project agreements for all of your projects so you can stay more focused. You may find some additional time that you weren’t expecting to have. 

  • “This used to be a high-priority project, but now management has put it on hold. If they don’t need the project anymore, maybe they don’t need me either.”

    To reduce your worry, be sure that your career plan includes time for training annually to help improve your Project Management skills and to keep you up-to-date on current practices. If you don’t already know them, get to know what your innate PM strengths and weaknesses are, and be sure to highlight your strengths when you can. Perhaps take a training course to begin working on your areas for improvement. You can’t ensure job security, but you can ensure your marketability.

While you may not have control over many things that happen in your organization, one thing you do have some control over is managing your own professional development by making sure you have the required certifications and the most up-to-date training. Develop those areas where you are lacking and continue to show off your strengths in the areas where you shine.

Communication skills: Don’t put off until tomorrow what you can improve today
The phone rings and you stare at it. You know it’s your customer who has a complaint because you’ve already picked up two voicemail messages from him yesterday. You don’t have a solution to the issue and you haven’t called him back. Your heart races, your palms start to sweat, and you run out of your office telling yourself that the phone wasn’t really ringing. You swear you’ll deal with the problem first thing tomorrow morning. Sound familiar?

Problems that stagnate become larger, not smaller. A customer that waits for your return call gets aggravated, not easier to handle. Every call that you put off adds more and more stress to the project and to you personally. You can stop this cycle. The following are some guidelines for dealing with customer calls that are not pleasant.

  • Within an hour of finding out about a complaint, call the customer and confirm that you’ve received the call.

  • Verify your understanding of the problem so that you can research the correct issue.

  • Set a call back time and KEEP IT!

  • Call when you are scheduled, even if you have to tell the customer that you haven’t resolved the problem. Let him or her know what you have done to date.

  • Continue working closely with the customer until you get the problem resolved, and then double check with him or her to make sure he or she accepts the solution – and get it in writing.

Remember that 90% of a project manager’s time is spent communicating. The best communication is immediate and direct. If there is an issue, the best way to resolve it is to confront the problem. That always means making the tough phone calls as soon as possible. You’ll be nervous as you pick up that phone, but when you put it down, you’ll be on the path to solving the problem.

Cheetah Learning expands into Mexican market 
Cheetah Learning has signed a training partnership licensing agreement with Mexico-based Alph Consultaria de Proyectos, SA de CV.

Cheetah Learning CEO Michelle LaBrosse and Alpha Consultoria de Proyectos CEO Roberto Toledo recently signed the agreement at a Cheetah Learning Project Accelerator seminar held at Cheetah Learning’s Seattle Corporate Training Center. The agreement calls for Alpha Consultoria de Proyectos to provide Accelerated Project Management and Accelerated PMP Exam Prep Training in the Mexican, Latin American, and Caribbean markets.

LaBrosse acknowledged “the Mexican and Latin American markets are a hot bed for Accelerated Project Management and PMP Exam Prep training. Most importantly, Alpha Consultoria de Proyectos is the type of highly respected, quality PMI Registered training provider we want to partner with to deliver our patent pending training and methodology.

Cheetah in the Spotlight


Dave Maule, Business Development Specialist/Accounts Manager 
At Cheetah, Dave is one of the main contacts for all customer service-related issues. He is responsible for the payment processing and reimbursements for the entire United States. He also handles invoicing for all Cheetah affiliates, as well as for the Cheetah Licensees globally. He responds to all incoming catalog requests from around the world, and assists students in registering for Cheetah’s Exam Prep
for the PMP® course. 

Prior to coming to Cheetah, and from the time he was nineteen, Dave was in the banking industry. Dave worked his way up from being a bank teller to a branch manager for the third largest branch out of thirty-five. He was considered the "go to guy" within the bank. 

Dave trained and mentored over approximately 400 employees. He was also sent to various branches to rectify any branch day-to-day operational procedures. 


CN: What are some of the projects you've been working on?

DM: I have been working, along with some other Cheetahs, to create an easier invoicing format for Cheetah’s affiliate program.


CN: When did you get interested in the work you do?

DM: Project Management is completely new to me. I was in the banking industry for eighteen years. I left because I had had enough of all the acquisitions and mergers. I had known Michelle and Jean as bank customers since Cheetah was established. I just happened to run into Michelle one day and told her that I wasn’t all that happy in my banking job, and now here I am. It was a great decision on my part, and a nice transition. 


CN: What is the most challenging part of your job?

DM: Learning what Project Management is all about. I had never heard of it up until I started working at Cheetah. I feel I have learned quite a bit, and over time I intend to learn more.


CN: Is there anyone who has been a mentor to you, or someone who has influenced you?

DM: Here at Cheetah it would easily have to be Pam Gieras (Cheetah's VP of Sales). She is a bundle of knowledge in many different aspects of Cheetah, and is my "go-to" person.


CN: Where do you see yourself in ten years?

DM: I hope to move back to California, and hopefully a lot sooner than ten years. I had moved there previously for about a year, and now I'm wondering why I moved back.


CN: What do you do for escape?

DM: I like to watch TV -- mostly sports and some other specific shows in the evening. I like to read my favorite authors, Stephen King and James Patterson. I collect their hard cover novels. I walk four miles every day, or every other day. I also love the beach, going for drives, hiking, and listening to music.


CN: Is there anything you'd like to be able to do, something you've dreamed of?

DM: I love music. A long time ago, I used to write song lyrics. So far, I have a total of about 25 written. I have never done anything with them, though. 

I love to sing as well, but never pursued it to see if I actually have a good voice. Unfortunately, I'm too old for American Idol!

What kind of stories are we looking for?  Tell us Cheetah success stories that will inspire others and that most eloquently convey the power of how you have used accelerated learning in your Project Management career to generate great results.  We will use the following criteria to judge entries:

 

Use of Cheetah PM techniques/methodology/tools:

  • with the best results

  • on an ongoing basis

  • to influence the greatest number of people

  • to help get you promoted

  • with company-wide impact

  • with the ability to measure improvement

Entries must be limited to five (5) paragraphs.  We suggest the following format, but you can choose whatever works best for you.

  • Overview (1 paragraph)

  • The Challenge (1 paragraph)

  • The solution (1 paragraph)

  • Results/How did Cheetah's training help you achieve success?  (2 paragraphs)

One entry per person, please.

 

Your fifteen minutes of fame

Q:  We are going through a number of changes with our latest project, some of which are becoming detrimental to the outcome and what we are trying to accomplish. We've had customers who have changed their minds about what they want at the last minute, and a couple of team members have had to bail out, due to other "more important" projects that have arisen. Consequently, we are facing a project that seems to be going nowhere, and a deadline fast approaching. What can we do to get ourselves back on track?

A: Change can be nerve-wracking, but understand that change is inevitable, in every aspect of life -- and that includes change to your best-laid project plans. Let's face it, change happens. Customers change their minds about what they thought they wanted, market forces change, new threats and opportunities arise that make the goals of the project obsolete, and new priorities surface, pulling money and resources away from the project. In Cheetah Project Management, the project is directed by the project agreement; if information in the project agreement changes, the project changes, thereby necessitating a re-launch of the project.

It is better to spend half a day re-launching the project based on the new project agreement than to create a final deliverable that no one wants, or to attempt to complete a project with inadequate resources and lack of support from the project sponsor. And when you are creating the new project plan from the new project agreement, you may be able to use the interim deliverables you have created to date for the new project, thereby shortening the project-cycle time for the new project.

Many project teams gain and lose people during the execution of the project. When this happens, it is important that the team spend a half hour together developing new team guidelines and meeting protocols. When any new people join the team, it becomes a new team. Redeveloping your guidelines and protocols is done for the same reason it is done initially -- to facilitate working relationships, create a way to positively interact, and prevent destructive conflict.

When you are redeveloping your guidelines, remember that people work quickly and efficiently when they work on one task to its completion, and do not juggle multiple tasks simultaneously. If people are working on multiple projects, it is best if they set aside blocks of time to focus on one task at a time. Make certain that no one is put in the position to multi-task when you are re-allocating tasks to your team members, in the face of your changing project. 

Remember that change can be a positive thing, and can allow you to take a second look at how your project will evolve. In each issue, Cheetah News features a newly certified PMP® who shares his or her ideas, insight, and experience with potential PMPs considering certification.
 

Angie Sperry, PMP, knew that obtaining her PMP certification would ensure her skill level to be immediately recognizable in the industry. Though Angie was managing projects at the corporate level, she was not able to be promoted to the next level of Project Management at her company without the PMP certification. 

About a year before she took the Cheetah Learning course, Angie participated in a small-group effort to walk through the PMBOK® Guide, chapter by chapter. The group discussed the PMI-recommended methods, as well as how this methodology did and did not apply to the Project Management practiced at her company. Though it had been a year since Angie looked at the PMBOK® Guide, she felt that the preparation was key in giving her the solid background needed in order for her to keep up during the week-long preparation and in taking the test.

Angie heard of Cheetah's success rate by word of mouth, and that, along with Cheetah's guarantee that students will pass, is what prompted her decision to go with Cheetah. "If I had relied on small group and individual studies, then most likely I would have not passed the test," Angie says. "Cheetah’s intense focus on learning test-taking skills, as well as absorbing and processing large amounts of information in a short amount of time, enabled me to be confident and prepared me to take -- and pass -- the exam."

Within a few months of obtaining her PMP certification, Angie was promoted to lead a team of people and left the IT Project Management Office.  "I believe gaining my certification demonstrated my determination to excel in what I do, as well as enhanced my ability to learn," she states. "Even though my daily work is now more focused on strategy and operational issues, I am still leading projects with my team." Angie is also working towards her bachelor’s degree in Management and Organizational Leadership, with a minor in Project Management. "The study and test-taking skills that I learned in the week-long class helped me to accomplish much more during my study time than I had in the past," Angie adds. 

In offering some words of wisdom based on her own experience, Angie would tell potential students to walk through the PMBOK® Guide, in any way that would work for each individual. "Then, trust the methods Cheetah uses," she adds. "They really do work!"

Angie attended the Cheetah class with old-fashioned study habits and test-taking skills, and with the hope that she would be smart enough to get her PMP certification.  In only one week, she learned that she really could understand more than she knew, and she practiced a solid strategy for tackling large tests -- and succeeding. "This training is outstanding," she says. "I highly recommend it to anyone who has duplicate goals of personal growth and a PMP certification."

Angie Sperry, PMP, is in the Utility Industry. She managed IT projects at a small energy company in the Northwest for about three years. Prior to that, she worked at a small company and managed all aspects of technology, a customer service group, and a move to a new facility. These experiences gave her extensive exposure to technology projects and their direct impacts on businesses.

The Value of Your PMP® Certification to Your Company
Have you ever thought about what value your PMP certification brings to your company? For some, becoming certified is a personal goal that allows them to move to a different job or to bid on jobs requiring a certified project manager. However, you do bring value to your company and you should be promoting that value every time you report about your projects. Promoting yourself and your skills is easy, and it doesn't have to involve your ego at all. It's all just facts -- nothing but the facts. 

For example, when asked to report on your revenue for the month, there's no harm with adding a few footnotes, such as "Saved $10,000 by incorporating a strong change management process for customer X," or "Metrics show that work is being done with a higher quality than last month," or "Completed job Y one week early." These types of comments are certain to catch someone's eye, and more than likely they'll be asking you how you did it. 

You may even be asked to undertake an initiative to mentor or teach others how you manage projects. Just make sure you have the facts to back up your claims. By promoting yourself through facts, you'll have credibility, and you'll add value to your company. Once that is recognized, getting your raise or promotion can't be far off. You earned your PMP certification, so make sure you use it to promote value for the company -- and value for yourself.

Are you being asked to do more with less these days? Most of us are. That’s why we developed the Cheetah Project Management Capability Assessment Survey. This tool lets you know what skills your organization needs to drive business results more effectively and efficiently.

Target Your Training Program to Make Every Dollar Count
The first step in designing the best strategy for training and development is to conduct a needs analysis, which assesses the specific capabilities that are required, and at what level, to drive the necessary business results.

Next, each individual is assessed against these capabilities, and then an analysis is conducted to specifically define the gaps between current and desired organizational and individual performances.

Finally, a plan is proposed to address each gap through training or other developmental activities. 

It’s Like Having a Personal Trainer for PM 
This tool was developed specifically to assess an individual’s Project Management skills and capabilities against the business requirements for that individual in his or her position. It is a two-part survey: one is completed by the individual, and the second is completed by the individual’s direct manager. By quantifying the person’s educational and work background, skills, knowledge and experience, and the business requirements, your organization can link individual competencies to business results.

Address Trouble Spots and See Results 
Results and recommendations are provided on both the individual and organizational level. Individuals are provided with a Personal Development Plan, which highlights strengths and capability gaps, and recommends training and e-learning courses, as well as on-the-job experiences that should be sought to further develop competencies.

Organizations are provided with an Organizational Capability Gap Analysis, which illustrates capabilities that are strengths of the organization, competencies that are equal to the current business requirements, and competency gaps. Organizations also are provided with a summary of recommended training, e-learning, and on-the-job experiences that will advance the business needs.

Q: Can I earn college credit for Cheetah Learning Training Courses?

A: Yes. Many colleges and universities have developed policies and procedures for awarding credit for learning that is obtained outside the college classroom. This includes learning acquired from work and life experience, independent reading and study, and participation in formal courses and apprenticeship programs offered by associations, business and industry, the military, and government. Through an intensive review process, the American Council on Education (ACE) has established that a number of the Cheetah Learning courses are college-level instruction and has recommended credit for them.

Q:  What is ACE, and what is its role in the review process?

A: The American Council on Education, or ACE, is the major national coordinating body for postsecondary education. ACE selects college faculty members to review and make credit recommendations for formal educational programs and courses offered by organizations such as the American Management Association, Cheetah Learning, Delta Airlines, McDonald’s Corporation, and others. ACE’s credit recommendations are intended to guide colleges and universities as they consider awarding such credit. ACE reviews all courses according to standardized policies and procedures, and therefore has a consistent review process that is accepted by colleges and universities as non-partial and credible.

Q:  Which Cheetah Learning courses carry ACE college credit recommendations?

A: To date, 15 Cheetah Learning courses have been documented and reviewed by ACE and awarded college-level credit recommendations. Click here to view the current list. As ACE reviews additional courses and awards college-credit recommendations, it will post descriptions of those courses in the no-cost online resource, the National Guide to College Credit for Workforce Training. Visit their website for a complete list.

Q: How does ACE determine the number of credits to be awarded?

A: ACE bases the number of credits recommended for each course on factors such as learning outcomes, level of difficulty, length of course, student achievement or knowledge gained by satisfactory completion of the course, required readings and reports, and writings or performance demonstrations.

A team of subject-matter experts makes this recommendation when it has determined that a course is at the college level. The National Guide to College Credit for Workforce Training lists the recommended number and level of credits for each course at the end of each course exhibit.

Q:  Is college credit automatically earned when someone successfully completes a course listed in The National Guide?

A: No. Successful completion of such a course results in actual college credit only when a postsecondary institution accepts the course toward a degree or certificate. Students who have already taken one of the courses listed in The National Guide, or who plan to take one, should contact the admissions office or their faculty advisors to determine the acceptability of the course for credit. The extent to which the content of the course is relevant to a student’s academic program of study forms the basis for determining the number of credits that will be accepted. More than 1,000 colleges and universities have agreed to accept, when appropriate, the ACE college-credit recommendations. See the list of these colleges at the ACE website

These are credit recommendations. A college is not required to grant as much credit as recommended by the reviewers, nor is a college limited to granting only the amount of credit.

Q:  Are policies for granting credit the same at all colleges?

A: No. Each college sets its own policies, and these vary from institution to institution. While most colleges grant credit for a course conducted by a non-collegiate organization, some may not. It should be noted that sometimes a college does not grant credit, but it may instead waive a prerequisite course.

Each institution, and in many cases each academic department within the institution, sets its own policies for granting credit. The college admissions office should be able to guide students to the appropriate official responsible for deciding credit recommendations. 

Q: How much credit may be earned from courses taken from ACE participating organizations?

A: Colleges and universities have different policies regarding the amount of off-campus credit that may be earned. The student should check with the college to determine the amount of credit that will be granted for such courses and the subject area in which the college will grant credit for these courses. A college may grant credit only provisionally at enrollment time and may withhold full credit until the student successfully completes one or more courses at the college.

Q: What are the steps for requesting college credit for completed Cheetah Learning courses? 

A: The steps for requesting college credit for completed Cheetah Learning courses are:

  • Verify that your course(s) certificate is available to view/print from your MyCheetah page under the transcripts tab.

  • Inform your college or university advisor that you have completed the course(s) and would like to have the ACE-recommended credits applied to your degree program. 

  • Enroll in the ACE Transcript Service, a computerized transcript service, which provides a lifelong education record. Go online at https://www.acenet.edu/transcripts/ and enter your Cheetah User ID* (without the dash - not Social Security Number) and your last name to request a transcript be sent by the ACE Transcript Service office. The Transcript Service office will send the academic institution an official transcript confirming that you have successfully completed the course(s). 

  • Call or write to the college registrar, and ask if the course transcript has been received and is in your file.

  • Talk with your college or university advisor to find out whether the ACE-recommended credit will be transferred to your program of study.

    If your advisor is not familiar with the ACE credit-recommendations for training, the advisor may refer to the National Guide to College Credit for Workplace Training at https://www.acenet.edu/nationalguide. The National Guide is a no-cost, online resource listing credit recommendations and course descriptions for ACE-reviewed training.

Q: What should I do if the credit recommendations are not accepted by my college?

A: Lack of familiarity with the American Council on Education or the ACE College Credit Recommendation and Transcript Service may be the reason for a college’s refusal to accept records or credit recommendations. A phone call or letter from the appropriate ACE program office to the college may alleviate that problem. Visit the State Affiliates site for a complete list of contacts. You can  reach the Call Center for the ACE College Credit Recommendation Service Office for Lifelong Learning at 866-205-6267 or 866-641-2099.

Q: I received an e-mail message from ACE Transcript Service asking me for my Social Security Number and other information. Is this legitimate?

A: Yes, if you receive(d) the following email, it is legitimate.

"Cheetah Learning has updated your training record with the American Council on Education's College Credit Recommendation Service.

You may activate your record by logging on to: https://www.acenet.edu/transcripts approximately 24 hours after receiving this message.

Thank you and we look forward to serving you.

ACE Transcript Service"

After our students complete an ACE approved Cheetah course, we send the record to ACE Transcript Service so that they can access and purchase their transcript at any time, should they wish to apply for credit through the college of their choice or for tuition reimbursement through their company.

Even if you took an ACE approved course in the past, you will receive this e-mail message, and you can still apply for credit.

Please note that you do not need to enter your Social Security number once you log in at the link provided in the e-mail. We don’t have this information and did not pass it along to ACE Transcript Service. We gave ACE your Cheetah Student ID -- this is what you will need to use to log in (use your Cheetah Student ID without the dash.)
